Why AI Investment Alone Won’t Solve Supply Chain Challenges

A recent Gartner Survey Finds Majority of Chief Supply Chain Officers Unclear on AI Investment Returns.

This Gartner statistic should not really surprise anyone.

More than half of Chief Supply Chain Officers are unclear on the ROI of their AI investments, despite AI now accounting for 67% of supply chain digital investment. Gartner's conclusion is that success depends less on the technology itself and more on aligning change, adoption and investment decisions to measurable business outcomes.

In many ways, this reflects exactly what I've been writing and talking about recently.

Across manufacturing, distribution and supply chain organisations, I see no shortage of AI enthusiasm. There are plenty of ideas, proofs of concept, copilots, agents and vendor demonstrations. What is often missing is a structured route from AI ambition to measurable business value.

Too many organisations start with the technology and then go searching for a problem.

Understand where value exists

The more successful organisations do the opposite. They begin by understanding where value exists within their business processes.

At HSO, this is precisely why our approach starts with an AI Opportunity Assessment. The objective is not to identify where AI can be used. It is to identify where AI should be used and where it can generate measurable operational benefits. This means prioritising opportunities based on value, feasibility and organisational readiness, creating a clear backlog linked to business outcomes rather than technology trends.

From there, we move into an AI Readiness Assessment. AI is only as good as the data, governance, security, processes and architecture that support it. Understanding what needs to change before investment is often more valuable than the investment itself.

The next challenge is one Gartner highlights strongly: change. Technology alone rarely creates sustainable ROI. Organisations must redesign how work gets done. That's why we focus heavily on AI-enabled Target Operating Models, redesigning processes, roles, responsibilities, KPIs and governance so that humans and agents can work together effectively

Finally, we deliver practical, phased roadmaps and business cases that allow organisations to prove value incrementally, learn from real outcomes and scale with confidence. The aim is always the same: measurable ROI, not AI theatre.

Supply Chain & AI: a business transformation programme

The organisations that win with AI over the next five years won't necessarily be those spending the most money. They'll be the ones that connect AI investments directly to business objectives, process improvement and operating model transformation.

AI isn't a technology programme. It's a business transformation programme that happens to be enabled by AI.

If you’re struggling to understand where AI can create real value in your supply chain, now is the time to move beyond experimentation and build a practical roadmap for measurable ROI.
